A large share of their engineering budget was going toward permissions systems, internal admin tools, and integrations that, while necessary, had nothing to do with why customers chose their product.

The approach
We audited the codebase and roadmap together with their team, openly, and separated what was commodity infrastructure from what actually created differentiated value. Where possible, we replaced custom-built commodity systems with proven foundations, including pieces of our own identity and permissions stack.
