Case Study — Collaboration

Improving team collaboration through product thinking

How involving developers, designers, and stakeholders in the same conversation replaced isolated handoffs with shared ownership.

On a larger engagement, we found designers, developers, and the client's own stakeholders working in separate tracks — design finishing mockups without engineering input, engineering building without full context on the "why," and the client only seeing finished work at the end of each cycle.

The challenge

  • Design and engineering discovering conflicts only after mockups were considered final
  • Client stakeholders seeing progress solely at the end of each cycle, with no chance to redirect early
  • Rework accumulating because misunderstandings surfaced in review instead of in planning

The approach

We restructured how the team communicated, not just what it built. Designers and developers joined the same planning conversations. Client stakeholders were brought in earlier and more often, not just at review time. Everyone on the project had access to the same picture of what the product was trying to achieve.

  • Shared planning sessions across design, engineering, and the client
  • Early technical input on designs, before they were considered final
  • A single source of truth for product direction, accessible to everyone

The outcome

Rework dropped sharply, because problems were caught in conversation instead of in review. More importantly, ideas started coming from every part of the team — not just the people officially responsible for "product."

"The biggest change wasn't a tool or a process — it was that everyone finally understood why we were building what we were building."
